我为什么要写这本书、拍这13集?Why I wrote the book and made these 13 episodes
二十多年来,我处理过数不清的租客筛选、租约、验房、维修和纠纷。看得越多,越发现一个规律:多数房东赔钱,并不是因为遇到了坏租客,而是因为凭感觉做决定——一份没核实的文件、一条没写下的规则、一次没落在文字上的对话、一份送达方式不对的通知。
同样可以避免的错误,年复一年让不同的房东付出同样的代价。对新手房东尤其如此——从来没有人系统地告诉过他们,这里的规则不一样。
所以我把二十多年真实个案里反复出现的13个管理风险整理成一本书,再拍成13集视频。每一集讲一个风险:它是怎样悄悄开始的、成形之后代价有多大、以及用什么样的小习惯就能防住它。
这个系列不是教房东怀疑每一个人,而是帮助房东建立一套合法、客观、一致的出租流程。在保障物业和房东权益的同时,也为诚实、守规矩的租客提供公平和安全的租房机会。
Over two decades I've handled countless screenings, leases, inspections, repairs, and disputes. A pattern kept surfacing: most landlords don't lose money because a tenant turned out badly — they lose it because of gut feeling. A document never verified, a rule never written down, a conversation never put in writing, a notice served the wrong way.
The same avoidable mistakes cost different landlords the same money, year after year. This is especially true for new landlords — nobody ever explained systematically that the rules are different.
So I collected the 13 management risks that recur across real files into one book, then filmed 13 episodes. Each episode covers one risk: how it starts quietly, what it costs once it matures, and the small habit that prevents it.
This series isn't about teaching landlords to distrust everyone. It's about building a lawful, objective, consistent rental process — one that protects the property and the landlord while giving honest, rule-abiding tenants a fair and safe place to rent.

EP 01 · 身份核实Identity verification
这个人到底是不是真的?Is this applicant who they say they are?
从一名"医生"申请人的真实案例出发:身份证、工资单、信用报告和推荐信,全部都只是线索,不是答案。房东真正要核实的,是文件背后的那个人。本集讲怎样交叉核对、怎样自己找源头,而不是照着对方给的剧本走。
An applicant who said he was a doctor, with paperwork to match. This episode walks through why photo ID, pay stubs, credit reports and references are only ever a starting point — they tell you what someone claims, not who they are. Practical ways to confirm an applicant is who they say they are, and why you should always source employer contact details yourself rather than calling the number written on the application.

EP 02 · 租客筛选Tenant screening
身份是真的,就一定是好租客吗?They checked out — but will they be a good tenant?
身份核实只是第一道门。真人一样可以拖租、可以不爱惜房子、可以天天跟你争程序。本集讲信用、收入、租住历史这"三角核对",以及怎样从过往行为看出规律,而不是凭感觉和笑容判断。
Confirming someone is who they say they are is only step one. A perfectly real person can still pay late every month, let the place fall apart, or argue about every request you make. This episode covers the three things worth checking — credit history, income, and rental history — and how to weigh what an applicant has actually done in the past against the impression they make at a showing.

EP 03 · 沟通边界Communication boundaries
一句"没问题",为什么会变成法律麻烦?How does a casual "no problem" turn into a legal problem?
一句随口答应,可能被理解成承诺,日后还可能成为证据。一次对某个租客网开一面,也可能变成差别待遇的把柄。本集讲怎样划清沟通边界、怎样保留记录,以及"口头谈完一定补一封邮件"这条黄金法则。
“Sure, no problem” during a phone call can be taken as a commitment, and it can turn up later as evidence at a hearing. Making an exception for one tenant can also come back as proof you treated tenants differently. This episode covers keeping things friendly but professional, what to put in writing, and the habit worth building: after any significant conversation, send a short email confirming what was agreed.

EP 04 · 期望管理Expectations
期望错配When the listing promises more than the unit delivers
广告写得越漂亮,租客的期望就爬得越高;等他搬进来发现落差,投诉和提早退租就来了。本集以地下室出租为例:如实披露噪音、采光、潮湿风险和物业限制,反而能筛出真正合适的租客。记住一句——描述房子,不要描述人。
The more your listing oversells, the bigger the gap when someone moves in — and that gap turns into complaints, repair demands, and tenants leaving early. Using a basement suite as the example: being upfront about noise, natural light, dampness and parking actually attracts tenants who are fine with those things. The rule to remember is describe the property, never the type of person you’re hoping will apply.

Tenancy law is provincial, and the differences matter. Pull a lease template meant for another province and you can end up with the wrong deposit amount, missing strata rules, the wrong notice period for a rent increase, and an invalid way of serving documents — any one of which can sink you at a hearing. Five things to check before anyone signs.

EP 06 · 审批速度Approval speed
租客条件这么好,为什么最后还是租给了别人?Why the best applicant signed somewhere else
好租客不会等你。你还在慢慢核实、慢慢考虑,他已经签了另一间。本集讲一个"完美租客走掉"的案例:怎样在不牺牲筛选质量的前提下,把审批流程压缩到最短——事前定好标准、材料一次收齐、随时让对方知道进度。犹豫的成本,往往就是一整个月的空租。
Strong applicants are usually applying to several places at once, and they sign with whoever gets back to them first. This episode looks at a well-qualified applicant who walked, and how to tighten up your process without cutting corners on screening: decide your criteria before you advertise, ask for all documents in one go, and keep applicants posted on where things stand. A week of indecision usually costs you a month of vacancy.

EP 07 · 租金收取Rent collection
租客说已经转账,为什么房租还是迟到了?The tenant says it’s sent — so where is the rent?
跨境汇款、新移民还没开好本地银行户口、e-Transfer 限额、"我已经转了"却一直没到账——这些都不是借口,而是可以提前设计掉的问题。本集讲怎样在租约里把付款方式、到账时间和迟交后果写清楚,以及怎样帮新移民租客尽快建立本地账户。
Funds wired from overseas, newcomers who haven’t opened a Canadian bank account yet, e-Transfer limits, and the recurring “I already sent it.” Most of these are predictable, which means you can design around them. This episode covers spelling out the payment method, due date, and late consequences in the lease, and pointing newcomer tenants toward getting Canadian banking set up before their first rent payment is due.

很多房东输,不是因为没有证据,而是因为证据"在某个地方"——在旧手机里、在微信记录里、在一堆没整理的照片里,聆讯当天就是拿不出来。本集讲一份完整的租务档案该有什么:租约、验房报告、通知与送达证明、维修记录、沟通日志,以及怎样归档才能随时调得出。
Plenty of landlords go into a hearing certain they’re in the right, then can’t produce anything to back it up — the photos are on an old phone, the agreement was made over text, the inspection was never written down. This episode covers what belongs in a complete tenancy file: the signed lease, condition inspection reports for move-in and move-out, notices with proof of service, repair records, and a log of communication — and how to organize it so you can find any of it quickly.

EP 09 · 记录追踪Record tracking
你不是没有证据,而是没有完整的时间线The problem isn’t missing proof — it’s a missing timeline
单张照片、单封邮件,说服力有限;但一条完整、连续、有日期的时间线,可以让一个毫无根据的投诉当场瓦解。本集用一个"纸面记录打赢投诉"的案例,讲怎样从第一天就记录:什么时候报修、什么时候派人、什么时候完成、双方怎么回应。追踪不只是存档,是把事情按顺序串起来。
One photo or a single email rarely settles anything on its own. What holds up is a dated sequence showing when an issue was reported, when you responded, when the work was done, and what each side said along the way. This episode looks at a case where good records shut down an unfounded complaint, and covers what to log from the first day of a tenancy rather than scrambling to reconstruct it months later.

It’s easy to see rent arriving every month and assume the property is doing well. But once you account for mortgage interest, property tax, insurance, repairs, vacancy, and the cost of turnover, the picture often looks different. This episode covers tracking income and expenses properly, which numbers actually tell you how the property is performing, and why keeping a separate account for the rental makes tax time far less painful.

一滴水,如何变成一场物业灾难?How a slow leak turns into a major repair bill
一个小小的漏水,拖三个月就可能变成霉菌、地板翘起、天花塌陷,甚至牵连楼下单位和保险索赔。本集用真实案例说明"拖延维修"的复利成本,以及一份季节性预防维修计划该包含什么——排水沟、暖气炉滤网、热水炉、烟感器、外墙密封。维修不是开支,是防止更大开支。
A slow leak under a sink is a cheap fix in week one. Left for a few months it becomes mould, damaged flooring, and sometimes a claim involving the unit below. This episode looks at how deferred maintenance compounds, and what a seasonal maintenance routine should cover — gutters, furnace filters, the hot water tank, smoke and CO alarms, and exterior caulking — plus how to handle repair requests so small problems get reported early.

A tenant moves in but never puts the hydro account in their name. The bills keep coming to you, and by the time anyone notices, the balance is significant and it’s your credit on the line. This episode covers setting out utility responsibility clearly in the lease, confirming the transfer actually happened on move-in day, handling shared utilities in a multi-unit building, and taking meter readings at move-out.
